Sales & CRM AI ROI Calculator

The strongest argument for sales automation is your reps' calendars, where most of the week goes to admin. The calculator below prices that admin time. Set it to your team.

The preset opens with 800 leads a month researched and qualified, 15 minutes of a rep's time per lead at 35 euros an hour, 2,500 input and 600 output tokens per lead and a rep checking 30 percent of the model's work, against a 10,000 euro representative build. Proposal drafts are a separate task in the catalogue, 40 minutes for a person with every draft reviewed, which is why they save less per item than research does.

The same day, two ways

At 800 leads a month, that is 38 a working day. A person spends 15 minutes on each.

Each square is one lead. The gold sliver is the model writing all 38 answers, about 6 seconds each. The hatched part is the person reading 30 of every 100 before they go out.

[03]/a year

Twelve months, the build paid once

The build pays for itself in 36 days. After that every month keeps €2,920. Twelve months, €31,543.

Out of 100 answers, how many does a person read?

Click a square. This is the honest number in the whole calculation, and it costs more than the model does.

Honestly, it barely matters

Seven models at list price, per lead with the same checking. Cheapest to dearest, the whole price list fits in €0.0237. The SaaS agent billed per resolution is 2.6× away.

With Claude Sonnet 5.5 the tokens are €0.0121 of the €0.34 per lead. The rest is the person reading. Pick the model for quality, decide the checking for cost.

[06]/how we count

Your inputs and published prices. Nothing else.

Person per lead = 15 min / 60 × €16.25 = €4.06
Model per lead = (2,500 × €1.84 + 600 × €9.20) / 1M × 1.2 = €0.0121
Checking per lead = 30% × 4 min / 60 × €16.25 = €0.33
Saving in year one = (800 × (€4.06 − €0.34) − €60) × 12 − €3,500 = €31,543
All formulas, model prices and task defaults

Every formula with your values

Person per lead = 15 min / 60 × €16.25 = €4.06
Model per lead = (2,500 × €1.84 + 600 × €9.20) / 1M × 1.2 = €0.0121
Checking per lead = 30% × 4 min / 60 × €16.25 = €0.33
Saving in year one = (800 × (€4.06 − €0.34) − €60) × 12 − €3,500 = €31,543
Payback = €3,500 / €2,920 a month = 36 days
Break-even volume = (€3,500 / 12 + €60) / (€4.06 − €0.34) = 95 a month

What AI actually automates in sales and CRM

The pattern that works is AI as the rep's back office, not AI talking to your prospects unsupervised:

  • 01Lead enrichment that fills company size, stack, news and role into the CRM before the first call instead of 20 minutes of tab-hopping per lead.
  • 02Lead scoring and routing, so the hottest inbound lands with the right rep in minutes.
  • 03CRM hygiene, with call notes, stage updates and next steps written into the record automatically after each touchpoint.
  • 04Personalized first-touch and follow-up drafts, queued for the rep to approve rather than sent blind.
  • 05Pipeline summaries and forecast prep that currently eat Monday mornings.

Realistic ranges to expect

The published research below suggests reps lose well over half their week to non-selling work. The calculator does not apply an automation rate to those hours; it prices one lead twice, by the minute for a rep and by the token for the model plus the rep's check. The financial value in the calculator counts salary cost only; if you know your revenue per selling hour, the real upside is higher because recovered hours convert to pipeline.

What the research says

Three dated, sourced numbers on where sales time actually goes and what automation returns:

Salesforce's State of Sales research, surveying 7,775 sales professionals in late 2022, found reps spend just 28 percent of their week actually selling, with the rest consumed by deal management, data entry and other admin.

Salesforce State of Sales, December 2022 ↗

HubSpot's State of AI research across 600 plus sales professionals found salespeople using AI save about 2 hours and 15 minutes per day on manual tasks, and 79 percent say it lets them spend more time selling.

HubSpot State of AI research, 2024 ↗

A Deloitte study of more than 1,100 senior leaders, commissioned by Docusign and published in April 2026, found sales teams using AI-powered agreement workflows report 43 percent time savings and 29 percent fewer contracting-related deal delays.

How to read your result

Sales automation ROI is the easiest to overstate because recovered time only becomes money if reps use it to sell. Value the saved hours at salary cost, as this calculator does, treat any pipeline uplift as upside and never let AI send customer-facing messages until a human has approved the first hundred. The teams that win here automate the CRM record and keep the relationship human.

Sales and CRM ROI questions

01Which CRMs do you integrate with?

HubSpot, Pipedrive, Salesforce and anything with an API, including self-hosted CRMs. The automation writes to your existing fields and pipelines; no migration is involved.

02Will AI write to my prospects directly?

Only if you choose that, and we advise starting with drafts a rep approves. Enrichment, scoring and CRM updates carry most of the ROI with none of the brand risk.

03What does a sales automation build cost?

CRM and sales automation engagements start around 2,000 dollars; the task default assumes 10,000 euros for a fuller build with enrichment, scoring and drafting. A fixed quote follows a free 30-minute scoping call.

04How is success measured?

Before launch we baseline three numbers from your CRM: time from lead to first touch, share of records with complete data and follow-ups sent per rep per week. The automation must move those, or we tell you it did not.
